SOP consulting is the work of studying how your store operates today, deciding how it should operate, documenting that in a form your team can follow, and training people on it.
Most jewellers do not wake up wanting a procedure manual. They come to it because something keeps going wrong. Common signs that it is time:
- Everything depends on the owner. Approvals, rates, discounts and difficult customers all wait for one person, and the store slows down when they are away.
- Every counter sells differently. Two salespeople handle the same enquiry in two different ways, and the customer experience depends on who is free.
- Stock and gold weight do not reconcile. Small differences between the physical count, the tag weight and the system appear and nobody can say exactly where they came from.
- Staff turnover resets the clock. When an experienced person leaves, their way of working leaves with them, and new joiners learn by watching whoever is nearby.

Which SOPs Does a Jewellery Store Need?
Every business is different, but in jewellery retail the same core processes come up again and again. These are the SOPs we usually look at first.
1. Counter selling and customer handling
How a walk-in is greeted, how needs are understood, how pieces are shown and returned to the tray, how rates and making charges are explained, and when a senior person is called in. This is the SOP customers notice most.
2. Old-gold exchange and buyback
Testing method, weighing in front of the customer, deductions and how they are explained, documentation, approval limits and how the old gold moves to refining or stock. Clear steps here protect both trust and margin.
3. HUID and hallmarking checks
Checking the BIS hallmark and HUID on pieces when they are received from suppliers and again at the point of sale, recording them correctly in the system and on the bill, and what to do when something does not match.
4. Stock receiving, tagging, daily count and safe or vault
Receiving against purchase documents, weight verification, tagging and system entry, the opening and closing count, tray-wise accountability, and who holds the keys to the safe or vault and when.
5. Approvals and memo goods
Goods sent on approval to customers or taken on memo from suppliers need limits, written records, follow-up dates and a clear owner, or they quietly become stock differences.
6. Custom orders and karigar job work
Taking the order and advance, design sign-off, issuing metal to the karigar, tracking weight and wastage, quality checks on return, delivery timelines and keeping the customer updated.
7. Cash, billing and GST
Billing steps, payment modes, cash handling and day-end cash tally, discount authority, and making sure every bill is GST-compliant and matches the stock movement.
8. Returns and exchange policy
What can be returned or exchanged, within what period, at what value, and who can approve exceptions, written so every counter gives the customer the same answer.
9. CRM, follow-ups and the walk-out register
Capturing every walk-in, recording why a customer left without buying, and following up on enquiries, birthdays, anniversaries and pending orders on a fixed rhythm.
10. WhatsApp and online enquiries
Response times, who replies, what can be shared (photos, prices, weights), how an enquiry is moved to a store visit or video call, and how it is logged so it is not lost in someone’s phone.
11. Security, opening and closing
Who opens and closes, in what sequence, alarm and CCTV checks, display-to-safe transfer, visitor and staff movement, and what to do in an emergency.
Tip: you do not need all of these on day one. Start with the processes where money, metal or customer trust is most at risk, usually counter selling, stock and old gold, and build from there.

SOP vs Policy: What Is the Difference?
The two words are often used together, but they do different jobs. A policy is the rule and the reason behind it. An SOP is the exact set of steps that puts the rule into practice.

A jewellery store needs both: policies so every counter gives customers the same answer, SOPs so every salesperson follows the same steps.
How to Make SOPs Actually Stick
Many jewellers already have an SOP file somewhere. The problem is that nobody opens it. In our experience, SOPs survive when five things are in place:
- Training, not just documents. Walk every person through the SOPs that affect their role, with real examples from your own counters, and repeat it for every new joiner.
- A named owner for each SOP. One person is responsible for each process being followed and for keeping its SOP up to date. For example, the floor manager owns the daily gold-weight stock count and signs off the checklist every evening.
- Checklists at the point of work. A one-page opening checklist at the safe or a stock-count sheet at the tray is followed far more than a thick manual in the office.
- Regular audits. Surprise stock counts, checks on the walk-out register and reviews of approvals tell you whether the SOP is being followed, and where it needs to change.
- Alignment with your ERP. If the SOP says one thing and the billing or inventory software forces another, the software wins. Your SOPs and your system should describe the same process. Our ERP review looks at exactly this.
